When E3 collapsed, the gaming industry’s annual summer extravaganza didn’t vanish: it packed its bags for Germany.

Yet, according to the team behind the event, replacing E3 was never the goal.

“We never approached gamescom with the intention of replacing E3,” says Director Tim Endres. “From the beginning, our focus has been on evolving gamescom to meet the needs of the gaming community and the industry.”

The result is a hybrid model balancing huge publisher booths, crammed indie areas, and millions watching from home. It’s a setup built to survive in an era dominated by pre-recorded Nintendo Directs and digital streams. Convincing major publishers to drop millions on a physical show floor build is a tough sell today, but Endres argues that a stream simply can’t replace getting a game into someone’s hands.

“A playable build on the show floor turns attention into experience and reach,” Endres explains, pointing out that physical booths give publishers immediate player reactions, face-to-face press feedback, and business meetings that shape go-to-market strategies. “It is proof that our hybrid approach to gamescom is different from the showcases fans can watch throughout the year.”

For the fans packed into Koelnmesse, though, the appeal is much simpler: being there matters.

“It’s like going to the cinema for a brand-new movie everyone is excited about,” says co-organizer Stefan Heikhaus. “Watching a trailer online is exciting, sure, but experiencing it with thousands of other fans creates a completely different atmosphere.”

That energy extends well past multi-million-dollar AAA setups. Gamescom expanded its indie space by 16% to 420 exhibitors this year while partnering with IGN on the gamescom awesome indies show.

“Supporting indie developers has always been very important for us, because they are an essential part of what makes gamescom special,” Heikhaus stresses, noting that the indie area has become one of the highlights of the entire event. “Ultimately, our long-term goal is to make gamescom the leading platform where people discover new indie games.”

But putting hundreds of thousands of people in one place creates its own problems, starting with queue times that can swallow an entire afternoon.

“Finding the right balance between excitement and comfort is not always easy at an event of this scale,” Endres admits.

To help, organizers have introduced a digital queuing system that lets attendees book demo slots on their phones, freeing them up to roam the floor rather than standing in line for four hours. Management has similarly tried to soften the blow of rising travel costs by offering family bundle tickets, the budget-friendly gamescom camp, and free regional transit passes with every admission ticket.

The show floor has also had to adapt to the rise of content creators, adding dedicated co-working spaces and managed signing zones to keep fan meetups structured. Meanwhile, for the millions watching from home, interactive formats like gamescom epix and stage integrations with Games Done Quick (GDQ) give remote viewers a direct voice on stream.

“So, you not only watch gamescom GDQ – you can actively become part of it,” Heikhaus says. “We really want to create a global atmosphere of being part of this massive event.”

Gamescom is also becoming a more global brand, with gamescom asia and gamescom latam giving publishers new regional stages for reveals. But leadership insists Cologne isn’t giving up its status as the main event.

“Cologne remains the heart of gamescom,” Heikhaus confirms. “It’s where the global industry and community come together on the biggest scale.”

While management tracks standard post-show metrics like attendance caps, exhibitor counts, and peak stream viewers, Heikhaus maintains that the real benchmark for a successful edition is much simpler.

“When fans leave excited about the games they discovered and the memories they made, when developers share that they built meaningful connections, and when content creators and communities enjoy a great time together,” Heikhaus reflects, “that’s when gamescom truly worked.”
